Agile Development Enhanced with Dedicated Offshore IT Teams

Project Overview

A US-based product company building SaaS platforms for healthcare and HRTech needed to scale engineering velocity without increasing in-house overheads. Their internal teams were overwhelmed, delaying sprints and technical debt cleanup. We proposed a dedicated offshore team model with front-end, back-end, QA, and DevOps engineers sourced from our in-house talent pool. After understanding the client’s stack (React, Node.js, PostgreSQL, Docker), we aligned engineers with sprint goals, conducted overlapping-hour standups, and implemented milestone tracking using JIRA. The model delivered cost-efficiency, stable velocity, and long-term productivity, with each engineer functioning like an extended in-house teammate across multiple successful product releases.

The challenge

  • Internal Burnout and Overload The core team was spending too much time fixing bugs, refactoring, and performing routine deployments. This reduced focus on innovation and delayed roadmap features.
  • Inconsistent Freelance Resources The client had tried freelancers from various platforms, but faced communication delays, inconsistent code quality, and timezone mismatches—making agile delivery unpredictable.
  • Lack of Domain Familiarity Onboarding new external engineers was slow, and most lacked domain context. This often led to rework and misaligned architecture decisions during feature builds.
  • Security and IP Concerns As a healthcare SaaS product, there were strict HIPAA-compliance and data protection policies. The client needed a trusted team setup with NDA-backed processes and secure infrastructure.

The Solution

  • Structured Talent Onboarding We ran a technical discovery sprint and then onboarded full-stack engineers, QA testers, and a DevOps resource. Each joined daily standups, used client email/Slack, and followed internal workflows.
  • Domain Training & Shadowing To ensure context, all engineers were trained on the product’s business logic, compliance requirements, and architecture. Initial weeks involved shadowing core team tasks to accelerate context gain.
  • Agile-Aligned Delivery Cadence Resources worked in 2-week sprints with clear user stories, estimations, and demo deliverables. JIRA burndown charts, code reviews, and release notes were fully integrated.
  • Scalable Bench Allocation As demand increased, additional vetted engineers were added within 5–7 working days. We maintained a project-ready talent bench for urgent scale-ups without quality compromise.
  • NDAs, VPN, and Access Control All engineers operated under strict NDAs, IP firewalls, and device policies. Access to prod systems and sensitive data was via client-controlled VPNs and role-based dashboards.

Results

  • 55% Lower Engineering Cost The client saved over half of their engineering budget compared to expanding an in-house US team while still maintaining 90%+ delivery adherence.
  • 3x Faster Feature Rollouts With stable resourcing and DevOps automation, new features were shipped at a 3x faster rate while reducing the number of QA cycles due to code consistency.
  • 97% Sprint Velocity Stability Teams consistently met story point goals with less than 3% variation across 10+ sprints, giving the client dependable timelines and release predictability.
  • Zero IP Breach or Downtime Security audits, version control discipline, and strict access layers ensured 100% protection of sensitive code and data, especially in the healthcare module.

Future Outlook

The dedicated team model is now evolving into a full-time engineering pod with cross-functional capabilities and roadmap ownership.

  • Cross-Functional POD Expansion
Developers, designers, testers, and DevOps engineers are being integrated into dedicated pods that own entire features from ideation to deployment.
  • Product Roadmap Co-Ownership
Our senior engineers are now participating in backlog grooming, technical planning, and performance audits—going beyond just implementation.
  • 24/5 Support Model
To address global user needs, the client is transitioning toward a rotating 24/5 support structure, powered by the offshore team.
  • AI-Based Task Estimation
We’re introducing AI-driven story point estimators based on previous sprint data to help plan more realistic and accurate timelines.
  • Internal Training & Mentorship
The team is mentoring junior client-side developers and running documentation workshops to ensure consistent knowledge transfer across teams.
